The honest cost of an AI stack in 2026

What founders actually spend, what they wish they hadn't, and where the real ROI hides.

TL;DR

  • 01Solo founder baseline: ~$70/mo for a real stack (one chat + one specialist)
  • 02Small team (3-10): expect $40-80/seat/mo, mostly in chat seats
  • 03Video and image gen burn budget fast — set a usage cap before launching campaigns
  • 04The cheapest line item is usually the highest-ROI one (Perplexity, NotebookLM)
  • 05Audit your stack every quarter. 1 in 3 tools won't survive the cut.

§01

Solo founder baseline

For a single operator who writes, codes a little, and ships marketing: ~$70/month is the floor.

That's one chat seat ($20), one specialist (Perplexity Pro $20 or Cursor $20), and ~$30 of API-based image/video on demand. Anything less and you're under-equipped. Anything more and you're probably stacking redundant chat seats.

§02

The seat trap

Once you hit 3-10 people, the bill stops being about cool tools and starts being about chat seats × headcount. ChatGPT Team is $25/seat. Claude for Teams is $30/seat. Two seats per person × 5 people = $550/month before anyone touches video or images.

Pick ONE team chat seat. Reserve specialist seats (Cursor, Perplexity) only for the roles that actually need them.

Rule

Audit your seat list quarterly. The 'we might need this' subscription costs more than a great hire's lunch budget.

§03

Where the budget actually leaks

Video generation is the silent killer. A single Veo 4 ad iteration cycle can hit $80. Five iterations × four concepts × two formats and you're past $3,000 before you've launched a single paid test.

Cap your monthly Veo/Sora/Higgsfield spend in your billing dashboard BEFORE briefing the team to use them. Most platforms will hard-stop at the cap.

§04

The underrated line items

Perplexity Pro at $20/mo replaces hours of Google + tab-juggling research per week. NotebookLM is still free and quietly the best "talk to your docs" tool. ElevenLabs at $22/mo replaces a video-shoot for narrated assets.

The pattern: the highest-ROI tools in 2026 are the cheapest ones. The expensive subscriptions are usually status purchases.
